Always a pleasure to get feedback like this in the inbox.

This one came from Courtney Venter, Operations and Marketing Coordinator at Coastal Hire, after my Antifragility keynote.

“I just wanted to say a big thank you for the fantastic talk. You shared your expertise in such a natural and interesting way, and it made a real difference to the event.”

She also called it “really insightful and engaging” and said, “The audience clearly loved it.” Her closing words: “We truly appreciate it and hope we’ll get the chance to work together again sometime.”

The feeling is mutual.

Fragile teams break when they get hit. Resilient teams bounce back. Antifragile teams take the knock and come out stronger.

I love helping teams build this kind of strength.

My AI safety plan on stage: a bottle of water, held over the laptop. 😂

Today's AI runs on our servers, our cables and our permissions. Pull the plug and it stops.

What worries you most about AI?

Your exec team will ask for a faster horse in next year’s plan. You know the list. More reports, quicker turnaround, the same people stretched a little further.

Saying yes is easy. Bringing them the car is harder, and it is the better answer.

What is the faster horse your business keeps asking you for?

What are you still doing because it worked yesterday?

In 2015, Keith Coats and I wrote Leading in a Changing World. One chapter, "Shifting the Dial as a Leader", set out 21 practical challenges for leaders. Most still hold up. The context around them has moved.

AI now redesigns whole business processes. Employees are rethinking their relationship with work.

I have updated ten of the challenges for the age of AI. Each one comes with a question for your next leadership meeting. Start with this one. Are we using AI to do the same things faster, or to do things we could never do before?

Which of these changes is your team already working on?

This might be the first time in human history that a company has said: I have the most amazing product, but it's too powerful and I don't want to sell it to you.

Then it asked the government to regulate it. It's crazy.

A lot of the AI news right now is being driven, a little bit, by the rush to IPOs. So I put every headline through one question: what would the CEO want the market to believe?

Look at tomorrow's calendar. Count the meetings. Now count the ones where somebody actually decides something.

I'd guess the second number is a lot smaller.

How many meetings did you sit through this week that should have been emails? Tell me your number below.

October is a big month for global travel. Kuwait, Cape Town, Johannesburg, Dubai, London, Durham, Riyadh, Doha, Paris and a safari park in Limpopo somewhere in between.

Virtual sessions running alongside for clients in Switzerland, Belgium, Spain, India and the USA.

It also happens to be my birthday month, as I tick over another year on this wonderful planet.

Monday, 8:15. Your team sits in traffic for 40 minutes, badges in, hunts for a desk, puts on headphones and spends the day on video calls with people in other cities.

Everyone showed up. Nobody needed to be there.

Three weeks later, the same team has a planning session where a day face to face would save a week of emails. Half of them are at home, because Thursday isn't an office day.

Same team. Same policy. Wrong both times.

The office is a tool. You use a tool when the work needs it, and the people who know what the work needs this week are the team doing it. An executive committee setting one rule for thousands of people has no way of knowing.

So hand the decision to each team, every week. On Monday, look at the week ahead and ask one question: what do we need to do face to face? Some weeks the answer is three days. Some weeks it's none.

Know a leader deciding this for the whole company? Send them this.

How many days are you in the office this week, and how many of them needed you there?

I asked a CEO one question and watched her realise she had no answer.

Her products come from China by ship. I asked what happens if the Taiwan Strait closes, and what her shipping route was. She did not know.

The supply chain behind everything you sell is the part we quietly avoid, because we assume it is too big to move. It is the part to look at now.

So think about the hardest part of your business to change. What if it changed overnight?

Nobody sends you a memo when the rules of success change.

It never arrives as one dramatic moment. The language shifts a little. What earned praise last year gets a raised eyebrow this year. The rules for winning and losing move slightly, small enough to miss while you are heads-down doing the work you have always done.

Then a few years later you look up and you are living in a different world, playing a game whose rules changed without you.

I call this future shock.

The leaders who came through the last decade in good shape were not smarter or luckier than the rest. They saw the shift while it was still small, and they moved. They changed the rules of the game instead of waiting for the game to change them.

So look hard at your own business for a moment. Where are the rules for success and failure quietly shifting right now?

Name one, and you are ahead of most of your competitors. Most people never spot the shift until it has already moved past them.
