9 money lessons I learned the hard way running a company.

Not a framework. Not advice really. Just things nobody told me, so I had to find out myself.

1. Put every penny of profit back into the business early on. It isn’t yours yet, it’s fuel.

2. Watch out for shiny object syndrome. The fancy car, the upgraded lifestyle, the moment it feels like you’ve made it. Resist, and reinvest harder instead. The lifestyle can wait.

3. Keep business money and personal money separate. Don’t run personal spending through the company. Someone will look at your books one day. Make sure they like what they see.

4. Buy back your time. If you’re still doing the $30-an-hour tasks yourself, you’re not scaling, you’re stuck. Hire and delegate. Move your hours toward the work only you can do.

5. Use equity to bring in the right people. Owners think differently than employees do. A properly structured ESOP, one-year cliff, three-year vesting, changes how people show up.

6. Know your numbers ,actually know them. Your P&L especially, not roughly.

7. Set real money milestones. Specific numbers, specific dates. Stay on them till you hit them.

8. Everyone says money doesn’t buy happiness. I don’t fully buy that. Watching the people you love stop worrying because of something you built. Nothing else feels quite like that.

9. People say “I just want to make enough to retire.” But if you’re actually built to make that kind of money, retiring is probably not something you’ll enjoy.

That’s the whole reason some of us wind something down and start building again.

I’m still learning all of this in real time. None of it is a rule. None of it is financial advice. Just what business has taught me so far.
